Profit leaks will rarely make themselves known. You need to do the work of digging into your business and data to identify and address profit thieves.
Work from clean, current financial records. You can’t fix a leak you don’t know about. The first step in fixing profit leaks is getting your bookkeeping in order so you are always operating with accurate, real-time data about your expenses and revenue.
Start with your profit and loss statement (P&L). Pull the last 12 months and watch your gross profit margin over time. If margin is shrinking while revenue grows, you have a leak. Break the numbers down by client, product, and service line. That’s usually where the biggest leaks live.
Run a subscription and vendor audit. Pull every recurring charge on your business bank and credit card statements. Ask two questions about each one: Are we still using this? Are we still getting the value we’re paying for? You’ll be surprised how much money comes back to you.
Schedule a monthly financial review. It’s not enough to review your finances at the end of the year or at tax time. A regular sit-down with your books turns invisible drains into visible line items you can actually do something about.
Start plugging the biggest leaks. Once you find leaks, don’t try to fix everything at once. Prioritize by impact. Which leak is costing you the most money right now? Start there.
- For pricing and margin leaks: raise your prices, drop unprofitable offerings, or renegotiate terms with high-effort clients.

- For labor and operational leaks: look at where your team’s time is actually going and whether that work matches what you’re being paid to deliver.
Build a system to identify and fix future leaks. A monthly review of your P&L, cash flow, and financial records is the single best way to stop new leaks from forming. Don’t make profit protection a one-time cleanup. Make it a consistent habit.
